Hair Structure: Cuticle, Cortex, and Why Hair Gets Damaged

"Hair is just hair — how complicated can it be?" And then you're standing in front of a shelf, completely lost: one shampoo promises "structural restoration," another "keratin sealing," a third "nourishment from within." To stop buying promises and start buying results, all it takes is one clear look at how hair is actually built. That knowledge makes your haircare routine click: you can see what a shampoo genuinely does, what proteins fix, what oils do, and what's just pretty packaging copy. Here's the breakdown — plain language, no jargon.

The short version, if you're in a hurry

  • Hair has three layers: the cuticle (a protective "shingle" layer on the outside), the cortex (strength and colour on the inside), and sometimes the medulla (a soft core that barely affects anything).
  • Nearly all of hair is keratin, a tough structural protein. That's why every good haircare routine revolves around three things: protein, moisture, and lipids.
  • Shine comes from a smooth, flat cuticle; strength comes from an intact cortex. These are different goals — and different products.
  • Damage always comes down to lifted scales and washed-out protein. That's where dryness, frizz, brittleness, and dullness come from.
  • The honest truth: the hair shaft is a non-living structure. Haircare fills in and smooths over damage, but it doesn't "revive" hair. Prevention will always do more than rescue.

Now let's go into detail — it really won't take long.

Hair grows in the skin, but lives on the outside

First, let's distinguish two very different worlds. There's the hair root — it sits inside the scalp, nestled in a tiny pocket called a follicle. This is where hair is born, nourished by blood, and coated with sebum (natural oil) that later lubricates and protects the length. The root is alive.

Then there's the hair shaft — everything you see, brush, wash, and colour. And here's the key insight that changes how you think about haircare: the shaft is already a non-living structure, much like a nail. Blood doesn't reach it; you can't heal it the way you'd heal a wound. Everything we do on the outside is maintenance of a finished material. That might sound bleak, but it's actually freeing — it makes it clear what you can honestly expect from a product, and what you can't.

The three layers of hair

The hair shaft isn't a uniform "thread" — it's a layered structure made of three distinct parts:

  • Cuticle — the outermost protective layer, made of flat overlapping scales arranged like roof tiles. When hair is healthy, the scales lie flat, the surface is smooth, and light bounces off evenly — that's where shine comes from. The cuticle is the first to take every hit: combing, blow-drying, colour, hard water.
  • Cortex — the bulk of the hair shaft, everything beneath the cuticle. This is where strength and elasticity live (the keratin fibre bundles), and where colour is stored — the pigment melanin. When people say "hair structure is damaged" or "hair has lost its elasticity," they're almost always talking about the cortex.
  • Medulla — a soft core running down the very centre. Not every hair has one (fine hair often has none at all), and it has little effect on hair's properties. Feel free to forget about it — it barely responds to any treatment.

If you take away just one thing: the cuticle handles shine and smoothness on the outside; the cortex handles strength on the inside. Two different floors, treated two different ways.

What hair is made of

Now for the composition — and this is what explains the entire logic of haircare. Hair is roughly 90% keratin, a tough structural protein. The rest is water, lipids (fats), pigment, and a small amount of trace minerals. That's essentially the whole "recipe."

Once that sinks in, a shelf full of haircare products stops feeling overwhelming. Every well-formulated product works with one of three things:

  • Protein (proteins and amino acids). They replenish the keratin framework of the cortex — this is about strength and resilience. Hydrolysed proteins are small enough to penetrate and patch weakened areas from within.
  • Lipids and oils. They seal the cuticle and coat the scales — this is about smoothness, shine, and protection. We have a separate honest breakdown on oils.
  • Moisture (humectants — glycerin, aloe). They attract and retain water — this is about elasticity and a soft, not straw-like feel.

Tipping too far in any direction is a problem. Protein alone without moisture makes hair stiff and brittle. Moisture alone without protein makes it limp and spongy. Good haircare keeps all three in balance.

Why hair gets damaged

Nearly all damage is a story about the cuticle and cortex, and it follows the same script: the scales get disrupted first, then what they were protecting gets washed away.

  • Lightening and ammonia-based dyes lift and literally break down scales to reach the pigment — and strip protein from the cortex in the process. The most aggressive item on the list.
  • Heat styling without heat protection evaporates moisture and scorches the cuticle. Once or twice is manageable; every single day, it accumulates.
  • Hard water, sun exposure, pool chlorine, and everyday friction (towel-drying, pillowcases, tight elastics) roughen the scales gradually and almost invisibly.

The chain reaction is easy to recognise. Scales lift → the surface becomes rough → hair snags and tangles, loses shine (light no longer reflects evenly), and loses moisture through the damaged surface. The result is porous, dry, frizzy, breakage-prone hair. All of these "symptoms" point to the same thing: an open, damaged cuticle.

And here's an important truth, no sugarcoating. The grown-out hair shaft is non-living and cannot regenerate the way skin does. Haircare genuinely fills in damage, smooths the cuticle, and temporarily strengthens the shaft — hair feels softer, looks smoother, and handles better. But the damaged section itself doesn't "grow back together." That's why prevention is always a better investment than repair: it's far easier to protect healthy hair than to fix what's already broken.

How to read a label once you understand the structure

The best bonus of all this theory is that labels stop being able to manipulate you. Knowing the three layers and the three building blocks, you can quickly sort substance from marketing language:

  • "Restores structure," "nourishes from within" → look for proteins in the ingredient list (often listed as Hydrolyzed Keratin, Hydrolyzed Protein). That's cortex work.
  • "Mirror shine," "smoothness," "frizz control" → these are lipids, oils, sometimes silicones. Cuticle work — surface-level, but legitimate.
  • "Hydration," "elasticity" → humectants, glycerin, and similar ingredients.
  • And "revives," "resurrects," "heals hair" → that's a pretty phrase. The shaft is non-living; there's nothing to heal, only to care for.

Common haircare mistakes

  • Confusing shine with health. Silicones and oils deliver instant smoothness and shine, but that's surface care, not internal repair. Shiny hair can still be porous and weak in the cortex. (Silicones without the myths — separate article.)
  • Overdoing protein. "If protein strengthens, more must be better" — and suddenly hair feels stiff and brittle, like straw. Protein always needs a counterpart: moisture.
  • Using heat without protection. This is a direct hit to the cuticle every single day. Heat protectant isn't a marketing add-on — it's literally a barrier between the flat iron and your scales.
  • Expecting products to "fix" severely heat-damaged lengths. They won't fix it — they'll mask it and reinforce it temporarily. Heavily damaged ends are honestly better trimmed off than endlessly resuscitated.
  • Neglecting the scalp. Hair is born in the follicle. Healthy lengths start with a calm, non-stripped scalp — which is why the foundation of any routine is gentle sulphate-free cleansing, not a harsh shampoo.

How to apply this to your routine

The same logic, broken into straightforward steps — by hair layer:

  1. Protect the cuticle. Gentle sulphate-free cleansing, heat protectant before blow-drying and straightening, careful detangling, and a soft touch with the towel. An intact cuticle is half the battle.

Почему волос теряет блеск?

Блеск даёт гладкая, плотно закрытая кутикула, которая ровно отражает свет, как зеркало. При повреждении — осветление, горячая укладка, жёсткая вода — чешуйки приподнимаются, поверхность становится шероховатой, и свет рассеивается вместо того чтобы отражаться.
